How to Build a Skincare Routine from Scratch

Most skincare routines fail because they start with the wrong product. The order below builds in the right sequence — each step proves itself before adding the next.

Start with three products: cleanser, moisturiser, SPF. Use them daily for 4 weeks. Then add ONE active (vitamin C or niacinamide) for 4 more weeks. Add retinol after week 12. Don't add multiple things at once.

The full method.

  1. Weeks 1-4: cleanser + moisturiser + SPF only. Build the baseline. Use them twice daily (SPF AM only). Skin needs 4 weeks to show how it behaves on a barrier-supportive routine before you add actives.
  2. Weeks 5-8: add one daytime active. Vitamin C in the morning (between moisturiser and SPF) OR niacinamide. Pick one. Don't add both.
  3. Weeks 9-12: add hydration support. Hyaluronic acid serum, applied to damp skin before moisturiser. This is when most people see the first 'oh' moment.
  4. Weeks 13-16: introduce retinol slowly. Start at 0.025%, 2 nights weekly. Build to alternate nights by week 16. Skip if you're pregnant or have rosacea.
  5. Weeks 17-20: add a chemical exfoliant. BHA (salicylic acid) for oily/congested skin. AHA (lactic or glycolic) for tone and texture. 2-3× weekly maximum.
  6. Audit at month 6. Drop products that aren't earning results. Most routines accumulate dead weight.
